As a veteran in F&I sales, I’ve watched one undeniable truth unfold: customers haven’t stopped buying F&I products, they’ve simply changed how they want to buy them. The digital revolution didn’t eliminate the value of protection products… it eliminated the patience for old-school presentations.
Today’s consumers know the vehicle, the price, the rebates, and the APR they want before they ever get an introduction or shake a hand. What they don’t show up with is trust. And that’s why many dealerships are watching F&I gross leak out of the process the moment the transaction moves online.
The good news? Those same customers will buy VSCs, GAP, tire & wheel, prepaid maintenance and appearance protection if we meet them where they shop and sell the way they want to buy.
Let’s talk about how to turn digital traffic into F&I profit.
1. Start Treating “Online” and “In-Store” Like The Same Customers
The customer scrolling on the couch at 9:30 p.m. is the same one who shows up Saturday morning. If their digital experience is frictionless but their in-store experience feels like a reset, we lose them.
What should happen instead?
When the customer arrives and the F&I manager already “knows their deal,” trust goes up, time goes down, and acceptance follows.
2. Online Buyers Aren’t Rejecting F&I But They’re Rejecting Surprise
We’ve all heard it: “I’m not buying anything extra.”
Nine times out of ten, that’s because they’re bracing for the unknown.
When a customer can preview products online with clear value statements and estimated pricing, something magical happens: they self-select into interest before the conversation even starts.
Digital familiarity = higher conversion.
By the time they get to the office, they’re thinking “Which protection makes the most sense?” and not “What are they trying to sell me now?”
3. Use Data to Personalize Value Automatically
The tools are already at our fingertips. If a customer selects:
…it’s obvious which products will resonate.
AI-assisted deal-matching now makes it possible to present products online based on buying patterns, mileage expectations, payment sensitivity, and even vehicle risk profiles. This isn’t manipulation, it’s relevance.
When a customer sees a product and thinks, “They read my mind,” you’re not selling, you’re helping.
4. F&I Managers Must Become Digital Storytellers
Being great in the office is no longer enough.
The F&I pro of the next era:
The top performers I train today close deals in-store and via text, email, and video at 8 p.m. on a Tuesday. The ones relying only on the desk aren’t keeping up.
5. Buyers Don’t Want Shorter F&I, They Want Smarter F&I
Customers are willing to spend money…just not time.
The winning workflow:
When a customer says, “I saw this online and I think I want it. Can you walk me through it?” …that’s the modern version of a T-O. And it converts.
The Result: A Stronger F&I Department, Not a Smaller One
The fear in the industry has been that digital retailing will eliminate F&I. In reality, it does the opposite. It eliminates the friction that prevents customers from hearing our message.
Digital retailing doesn’t replace F&I managers it extends them.
Dealers who integrate F&I into the online journey consistently report:
Because when customers don’t feel ambushed, they say yes more often.
So, Here’s the Deal
Online retailing isn’t a threat. Silence is a threat.
The stores that thrive will be the ones that build an F&I process that starts with a click and ends with a signature and not the ones waiting for a handoff in an office.
Customers still want protection. They still want peace of mind. They still want someone who knows more about ownership risk than they do.
We just have to show up sooner.
